Composition alone predicts little
The theory shows how diversity becomes consequential through status, face concerns, participation, conflict, and interaction climate rather than through demographic difference alone
Premise
Cultural difference does not enter a workgroup as a self-executing cause. Effective Intercultural Workgroup Communication Theory explains how composition interacts with individual orientations, status, group history, task conditions, face concerns, and communication processes before outcomes appear. Diversity can become useful information, a source of friction, or largely irrelevant depending on that configuration.
Stop treating nationality or ethnicity as the mechanism. A team described as “culturally difficult” may actually be organized by hierarchy, suppressed dissent, subgroup conflict, or weak participation rules. Cultural variables become diagnostic only when evidence shows how they alter this group’s interaction.

Theories & Explanatory Models
Explains how or why a communication process works by relating mechanisms, conditions or variables. Its value is an account that can guide inquiry into what produces an outcome, rather than a name for the outcome alone.
