Start with what is going wrong.
A program is not a field taught. It is what the case needs from one field or several — and the diagnosis decides which.
You do not need to arrive with the diagnosis. Most organizations do not.
They arrive with something that keeps happening despite repeated attempts to correct it. That is enough to begin.
The crisis finds you unprepared
Every plan looked solid until the day it had to be used. The people who would have to decide had never decided together — under pressure, with incomplete information, in the order the crisis imposes.
Readiness is not a document. It is a rehearsal that either happened or did not.

Middle management is caught in the squeeze
Pressure arrives from above; complaints arrive from below. Everything feels urgent. Attention fragments, priorities multiply, and meetings consume the time required to execute what meetings decide.
The visible problem may be time management or leadership style. The underlying problem may be workload, decision architecture — or a role that asks for accountability without authority.

“People need more ownership” is an observation, not yet an explanation. Before asking for more commitment, ask whether people actually have the authority, information, capability and freedom required to act.

Decisions are made — and don’t hold
The meeting ends. The decision does not. Authority may be unclear, accountability dispersed, the information present but not usable.
Assumptions go untested, and a conclusion arrives before the question has been framed. Sometimes it was never a real decision at all.

The strategy exists. The initiative has owners. People know what should happen.

A workshop happened. People understood it. For a while, behavior changed — then the old pattern returned.
